A supplier's unit price can remain unchanged while the offer becomes materially different. A special discount, a future rebate and additional work included at no charge may be discussed in separate messages. Before confirming the purchase, bring those concessions together and check which ones actually apply to the present order.
This is not simply a calculation exercise. A spreadsheet can subtract every number it finds without knowing whether a proposal was approved, a rebate condition was met or a new concession replaced an earlier one. The commercial record needs to establish those relationships before an apparently precise total can be used.
Find the condition behind each concession
In its October 28, 2026 discussion of B2B pricing management, Forrester distinguishes a price recommendation from what happens through quoting, agreements, rebates, discounts and execution. The article describes needs in pricing management; it supplies no universal export margin benchmark. The relevant question here is narrower: which terms changed as this particular offer moved toward acceptance?
A price list, an exception email and a subsequent agreement may refer to different scopes. One concession may apply to the current order, another to a product group and another to purchases over a stated period. Do not assume that the latest message silently replaces every earlier term, or that every concession automatically stacks with the others. Ask for clarification where the relationship is not stated.
For a volume-related rebate, identify the trigger rather than treating the amount as an immediate deduction. A condition linked to future cumulative purchases may not have been satisfied by the current order. At the same time, a commitment should not disappear from the commercial review just because payment would occur later. Keep present amounts and conditional future arrangements visible as different items.
Check whether the buyer and supplier are using the same reference. Your purchase order may reflect one revision while the seller is preparing an acknowledgement against another. A discount already included in the quoted total can be deducted again if someone assumes it is additional. Locate the approved version and the treatment of the concession rather than resolving the mismatch by changing a number without explanation.
Where authority is unresolved, preserve that status. A salesperson's proposed exception is not necessarily the same as an approved offer. Equally, a buyer's acknowledgement of a revised document should not be taken as acceptance of unrelated changes. Ask the authorized commercial parties to settle the remaining condition before the order is handed to execution.
Included work still needs an operating scope
Concessions can involve work rather than a visible price reduction. Packaging, special marking or another agreed preparation task may be included without a separate charge. Identify what the supplier has agreed to do and which product or shipment it covers. That gives the production and delivery teams the same instruction as the commercial team, without inventing a retrospective charge.
Distinguish an existing standard accessory from a newly developed item. They may require different preparation, cost review and timing. If a proposed concession includes unconfirmed customization, the supplier should confirm feasibility before promising completion. A commercial discussion about including the work does not independently establish that the product or delivery date is achievable.
This review differs from establishing whether two suppliers priced the same purchasing task. External comparison asks what each supplier offers. Concession reconciliation asks what has already been agreed within one offer. A competing price does not itself authorize every further discount, rebate or service addition.
Before final confirmation, have the relevant commercial owner review the base offer, approved concessions and conditional arrangements together. Read the applicable wording as well as the calculated amount. Important exclusions, product scope and trigger conditions can be lost when messages are reduced to figures in a summary. A correct sum cannot establish a commercial approval that never occurred.
The execution copy should identify the quotation revision and show which concessions are already included. Keep separately administered arrangements attached to their actual conditions. If another concession is proposed later, review its relationship to the existing ones rather than asking only whether the unit price moved. Send the confirmed revision to the people preparing the order; do not leave them to combine an old price sheet with a new discount email.
